The **procure to pay process** rarely breaks down at a single point. More often, it drags along small frictions that seem manageable one by one: a supplier onboarded with incomplete data, an order stuck in approval, an invoice that can't immediately find the right reference, a payment blocked because someone has to reconstruct by hand what happened upstream. When these steps add up, the purchase-to-payment cycle becomes slower, harder to read and more expensive to manage.

The point isn't to add **automation everywhere**, but to understand where the flow loses continuity and which interventions deliver a **real improvement in speed, control and data quality**. Not least because the context is becoming more demanding: in Italy, the Digital Document Management & Exchange market reached **€2.3 billion** in 2025, a sign that digitalisation is advancing but, according to the[Osservatori Digital Innovation at Politecnico di Milano](https://www.osservatori.net/comunicato/digital-b2b/gestione-digitale-documenti-aziendali-mercato-b2b/), is still held back by limited awareness and projects that aren't always mature.

## The key phases of the procure to pay process

To intervene effectively, you first need to see P2P as a single process, not as a sequence of separate activities split between procurement, operations and finance. The flow starts when a need arises and a purchase requisition is raised, then moves through supplier selection or validation, order creation, receipt of goods or services, invoice checking, reconciliation with upstream documents and, finally, payment.

Each phase generates data that becomes the input for the next: supplier master data, contract terms, cost centres, order references, delivery documents, VAT rules and payment due dates. If this data doesn't stay consistent along the way, the process keeps running but loses **reliability**. That is where rework, exceptions and manual checks begin, absorbing time without creating value.

## Where delays and errors build up in P2P

Delays in P2P don't depend on volume alone. They often arise at points where the flow breaks down between different systems, unclear responsibilities and documents that don't speak the same language. In a benchmark covering **3,930 companies**, APQC reports a median of **55 days** for services between issuing the [purchase order and completing payment](https://www.apqc.org/resources/benchmarking/open-standards-benchmarking/measures/average-procure-pay-cycle-time-days-0). It isn't a figure to use as a universal target, but it clearly shows how long the cycle can stretch when exceptions aren't absorbed by the process.

## Onboarding, orders, invoices and payments

Supplier onboarding is one of the first critical junctions. If master data, tax documents, bank details and compliance requirements come in incomplete or unvalidated, the same problems resurface later on, perhaps when the invoice is already due to be posted or the payment should be going out. Here, the initial error doesn't stay contained: it spreads.

For purchase orders, the classic bottleneck is the **approval workflow**. Thresholds, delegations, cost centres and attachments often force people to chase emails, reminders and checks outside the system. The problem isn't just lost time: when approvals happen in a poorly structured way, it becomes harder to understand why an order went through, who authorised it and on what information.

The invoice phase then concentrates much of the **operational friction**. Documents arrive from different channels, in heterogeneous formats and of varying quality; an order reference is missing; the **three-way match** requires human intervention; a difference in quantity or price opens a case that has to be reconstructed. In Europe, this complexity grows further when the process intersects with interoperability and compliance requirements: the European Commission points out that, since 2020, the eInvoicing Directive has required all public authorities to be able to receive and process electronic invoices that comply with the EU standard, and in 2025 it reaffirmed the role of[**eInvoicing as a key enabler of the digital single market**](https://single-market-economy.ec.europa.eu/single-market/public-procurement/digital-procurement/einvoicing_en).

Finally, there is payment, which comes last but depends on the quality of everything that precedes it. If the process doesn't make exceptions, due dates and blocks visible, the risk is twofold: paying late and damaging the supplier relationship, or paying incorrectly, with duplicates, wrong amounts or lost discounts.

## How intelligent automation helps

Intelligent automation creates value when it connects three layers that too often remain separate: **workflow orchestration, data quality and the ability to handle exceptions**. In P2P, this means, for example, validating supplier data at entry, routing approvals according to up-to-date rules, extracting and classifying invoice data, suggesting the correct match between order, receipt and accounting document, and flagging anomalies before they turn into administrative blocks.

Here, AI doesn't replace the process: it makes it **easier to read and more responsive**. A model can recognise recurring patterns in exceptions, prioritise genuinely urgent cases, propose the most appropriate approval path or catch inconsistencies between contract, order and invoice. In an analysis of AI in procurement published on 5 February 2026, McKinsey describes cases in which AI agents increased procurement team efficiency by **20–30%**, improved value capture by **1–3%** and reduced leakage linked to [invoice-to-contract](https://www.mckinsey.com/capabilities/operations/our-insights/redefining-procurement-performance-in-the-era-of-agentic-ai) non-compliance by **4%**.

What makes the difference, however, is the operating design. If data is scattered, policies aren't formalised and every exception is resolved outside the platform, even the best technology ends up producing only partial automation. When, on the other hand, the intervention targets the points where queues, errors and opacity build up, the improvement is felt by those who approve, those who post transactions and those who have to govern spend.

## KPIs to monitor to measure improvement

If the goal is to optimise P2P, KPIs need to show what is really changing in the process. The first indicator is **cycle time**, but it should be read by segment: onboarding time, order approval time, time from invoice receipt to posting, and time to payment. A single average figure risks hiding the problem.

Next come the indicators of **operational quality**: the percentage of invoices processed without manual intervention, first-time match rate, number of exceptions by cause, duplicate or incorrect payments, and the share of suppliers with complete, up-to-date master data. These KPIs are valuable because they show whether automation is genuinely reducing friction or simply shifting work from one point to another.

Then there is a governance dimension that many companies underestimate: the percentage of orders approved within SLA, the share of spend covered by tracked processes, average exception resolution time, the value of **discounts lost or captured**, and the number of supplier enquiries about invoice and payment status. When these indicators improve together, it shows that P2P is becoming more reliable, not just faster.

## How to set up a sustainable adoption path

A sustainable path starts with a concrete choice: not automating the entire cycle in one go, but tackling the points where the return is clearest and the complexity is manageable. In many organisations, this means starting with **supplier onboarding, approval workflows or invoice processing**, because these are areas where friction is visible and improvement can be measured fairly quickly.

The second step is to put the rules in order. **Approval policies, matching criteria, ownership of exception handling, document requirements and minimum supplier data** must all be explicit. Without this work, automation also speeds up ambiguity. The third step is to integrate systems pragmatically: ERP, supplier portals, document management, accounting and payment tools must exchange events and information, not just files.

Finally, there needs to be a logic of continuous learning. Every recurring exception should become an input for refining rules, models and workflows. This is how **intelligent automation stops being a technical project and becomes a more mature way of governing the purchase-to-payment cycle**. When P2P copes better with everyday complexity, procurement and finance stop working defensively and can refocus on spend, risk and supplier relationships.

"articleBody" : "The procure to pay process rarely breaks down at a single point. The point isn't to add automation everywhere, but to understand where the flow loses continuity and which interventions deliver a real improvement in speed, control and data quality. Not least because the context is becoming more demanding: in Italy, the Digital Document Management & Exchange market reached €2.3 billion in 2025, a sign that digitalisation is advancing but, according to the Osservatori Digital Innovation at Politecnico di Milano, is still held back by limited awareness and projects that aren't always mature. The key phases of the procure to pay process To intervene effectively, you first need to see P2P as a single process, not as a sequence of separate activities split between procurement, operations and finance. If this data doesn't stay consistent along the way, the process keeps running but loses reliability. That is where rework, exceptions and manual checks begin, absorbing time without creating value. Where delays and errors build up in P2P Delays in P2P don't depend on volume alone. They often arise at points where the flow breaks down between different systems, unclear responsibilities and documents that don't speak the same language. In a benchmark covering 3,930 companies, APQC reports a median of 55 days for services between issuing the purchase order and completing payment. It isn't a figure to use as a universal target, but it clearly shows how long the cycle can stretch when exceptions aren't absorbed by the process. Onboarding, orders, invoices and payments Supplier onboarding is one of the first critical junctions. If master data, tax documents, bank details and compliance requirements come in incomplete or unvalidated, the same problems resurface later on, perhaps when the invoice is already due to be posted or the payment should be going out. Here, the initial error doesn't stay contained: it spreads. For purchase orders, the classic bottleneck is the approval workflow. Thresholds, delegations, cost centres and attachments often force people to chase emails, reminders and checks outside the system. The problem isn't just lost time: when approvals happen in a poorly structured way, it becomes harder to understand why an order went through, who authorised it and on what information. The invoice phase then concentrates much of the operational friction. Documents arrive from different channels, in heterogeneous formats and of varying quality; an order reference is missing; the three-way match requires human intervention; a difference in quantity or price opens a case that has to be reconstructed. In Europe, this complexity grows further when the process intersects with interoperability and compliance requirements: the European Commission points out that, since 2020, the eInvoicing Directive has required all public authorities to be able to receive and process electronic invoices that comply with the EU standard, and in 2025 it reaffirmed the role of eInvoicing as a key enabler of the digital single market. How intelligent automation helps Intelligent automation creates value when it connects three layers that too often remain separate: workflow orchestration, data quality and the ability to handle exceptions. In P2P, this means, for example, validating supplier data at entry, routing approvals according to up-to-date rules, extracting and classifying invoice data, suggesting the correct match between order, receipt and accounting document, and flagging anomalies before they turn into administrative blocks. Here, AI doesn't replace the process: it makes it easier to read and more responsive. A model can recognise recurring patterns in exceptions, prioritise genuinely urgent cases, propose the most appropriate approval path or catch inconsistencies between contract, order and invoice. In an analysis of AI in procurement published on 5 February 2026, McKinsey describes cases in which AI agents increased procurement team efficiency by 20–30%, improved value capture by 1–3% and reduced leakage linked to invoice-to-contract non-compliance by 4%. KPIs to monitor to measure improvement If the goal is to optimise P2P, KPIs need to show what is really changing in the process. The first indicator is cycle time, but it should be read by segment: onboarding time, order approval time, time from invoice receipt to posting, and time to payment. A single average figure risks hiding the problem. Next come the indicators of operational quality: the percentage of invoices processed without manual intervention, first-time match rate, number of exceptions by cause, duplicate or incorrect payments, and the share of suppliers with complete, up-to-date master data. These KPIs are valuable because they show whether automation is genuinely reducing friction or simply shifting work from one point to another. Then there is a governance dimension that many companies underestimate: the percentage of orders approved within SLA, the share of spend covered by tracked processes, average exception resolution time, the value of discounts lost or captured, and the number of supplier enquiries about invoice and payment status. When these indicators improve together, it shows that P2P is becoming more reliable, not just faster. How to set up a sustainable adoption path A sustainable path starts with a concrete choice: not automating the entire cycle in one go, but tackling the points where the return is clearest and the complexity is manageable. In many organisations, this means starting with supplier onboarding, approval workflows or invoice processing, because these are areas where friction is visible and improvement can be measured fairly quickly. The second step is to put the rules in order. Approval policies, matching criteria, ownership of exception handling, document requirements and minimum supplier data must all be explicit. This is how intelligent automation stops being a technical project and becomes a more mature way of governing the purchase-to-payment cycle. When P2P copes better with everyday complexity, procurement and finance stop working defensively and can refocus on spend, risk and supplier relationships.",
